Core building blocks of an enterprise agentic AI framework

Enterprise leaders in banking, insurance, and healthcare increasingly hear that they need an "agentic AI strategy" - but what does that mean architecturally? Underneath the marketing language, a practical pattern is emerging: agentic AI frameworks that combine language models, planning, tool use, and orchestration into a governed, modular layer on top of your existing workflow and decision platforms.

Rather than another black-box platform, this layer should function as an extension of your process architecture and operating model. At its simplest, an agentic AI framework adds three things your current automation stack does not have: goal-oriented planning, adaptive execution, and continuous context. Traditional RPA bots and workflow engines excel at predefined sequences, but they break down in the face of ambiguous inputs, incomplete data, or changing conditions.

Agentic AI introduces components - planners, memory, and tool-using agents - that can interpret higher-level objectives, break them into subtasks, pick the right tools, and adjust paths as new information arrives. IBM’s description of agentic AI emphasizes this shift from static rules to systems that "maintain long-term goals, manage multistep problem-solving tasks, and track progress over time" (IBM: What is Agentic AI?).

But in regulated enterprises, these capabilities can’t live in isolation. They need to be wrapped in a framework that anchors them to three familiar pillars: process orchestration, policy and decisions, and human oversight.

Articles from Towards AI and Deloitte highlight this explicitly. They argue that orchestrating agents is what makes them governable - defining where human approvals occur, how exceptions are routed, and how actions remain auditable end-to-end (Towards AI: Workflow Orchestration for Agentic AI; Deloitte: Agentic AI orchestration and governance).

A robust agentic AI framework therefore starts with a workflow and orchestration layer (for example, Camunda) as the backbone. Around it, you define roles and contracts for different types of agents: router agents that authenticate users and classify intents; knowledge agents that perform retrieval-augmented generation over your policies, contracts, and procedures; execution agents that call internal and external APIs to update records or trigger processes; and supervisor agents that check outputs against governance rules.

Vendors like Tonkean and Moveworks implement versions of this pattern in their agentic orchestration platforms, using a "front door" and central orchestrator to direct traffic to specialized agents while keeping context and auditability intact (Tonkean: Agentic orchestration platform; Moveworks: AI agent orchestration).

Governance, compliance, and risk controls for agentic architectures

The architectural question most leadership teams ask once they understand the building blocks is: how do we keep this safe? Agentic AI frameworks introduce new forms of autonomy and complexity, and in regulated environments safety is defined as much by governance and explainability as by raw accuracy.

Fortunately, the same orchestration concepts that make these systems powerful can also make them safer, if you design for governance up front. A useful pattern is to treat the agentic orchestration layer as a control plane. In the Towards AI guide on workflow orchestration for agentic AI, banks are advised to explicitly separate execution (what individual agents do) from orchestration (how work is governed across agents, systems, and people).

The control plane maintains state and context for each long-running workflow, enforces policy constraints, manages timeouts and retries, and logs every decision and handoff. It becomes the place where you implement input guardrails (screening prompts and requests), output guardrails (validating agent responses before they hit production systems), execution guardrails (rate limits, thresholds, scopes), and model-level guardrails (monitoring for drift or unexpected behaviors).

Deloitte’s work on agentic AI orchestration and governance makes a similar point: if you do not design the oversight model early - who approves what, which decisions require human review, how incidents are investigated - you will re-learn the hard lessons of ungoverned RPA and shadow IT. Nintex introduces the term "agentic business orchestration" to capture this blend of AI, orchestration, and embedded governance. They argue that the orchestration layer is where you bake in audit trails, role-based access, policy enforcement, and process intelligence so speed and accountability rise together (Nintex: Agentic business orchestration).

For BP3, that maps directly onto our emphasis on human-in-the-loop and responsible AI. An enterprise-ready agentic framework defines autonomy levels per workflow segment: there are zones where agents can act autonomously within tight bounds (for example, classifying low-risk emails or drafting internal summaries), zones where agents must always seek human approval (for example, credit underwriting above certain thresholds, or claim denials), and zones they are never allowed to touch (for example, changing core risk policies).

These boundaries are encoded in both orchestration models and technical controls: DMN tables, BPMN gateways, environment-based access controls, and approvals surfaced through task management tools such as Brazos Task Manager. On top of this, observability and evaluation become non-negotiable. The orchestration plane should expose dashboards that show workflow completion rates, handoff success, exception paths, and agent contribution to key KPIs - cycle time, first-time-right, audit findings. You also need evaluation harnesses for agents themselves: golden datasets for KYC classification, document extraction benchmarks, and regular backtesting of compliance scenarios.

When an issue arises, you want to be able to replay the full path - what the planner proposed, which agent was invoked, what it saw, which policy version applied - rather than guessing from scattered logs.

Implementation patterns: from pilots to platform in banks and insurers

Once you understand the components and governance model, the final challenge is turning an agentic AI framework from slides into running software. The safest path is to start with narrow, high-importance journeys, design patterns that can be reused, and then productize your orchestration layer into an internal platform rather than a one-off project. Industry examples provide a useful playbook. Towards AI’s banking case studies show institutions starting in three categories: KYC and onboarding (where cycle times and audit effort are both painful), lending and credit analysis, and legacy modernization.

In each, the initial scope is deliberately constrained: a single product, a single region, or a specific document type. The agentic layer is wrapped around existing systems - core banking, document management, case management - rather than replacing them. Orchestration is implemented in a BPMN engine with explicit states and transitions. Agents are added for very specific tasks: reading ID documents, generating credit memos, or suggesting remediation steps.

Human reviewers still own the decisions, but their work is accelerated and better documented. Vendors like Tonkean, Moveworks, and Nintex illustrate what this looks like at platform scale. Tonkean positions its "AI Front Door" as the single entry point where requests from Teams, Slack, email, or portals are classified and routed to the right agents and workflows, with agentic orchestration connecting to ERP, legal, and security systems (Tonkean: Agentic orchestration platform). Moveworks’ agentic automation engine similarly focuses on connecting natural language inputs to APIs and orchestration, so agents can coordinate multi-step tasks like onboarding, expense management, and IT incident resolution without losing context across systems (Moveworks: AI agent orchestration).

Nintex shows how an orchestration-first approach can span manufacturing, financial services, and public sector. For BP3 and our customers, the implementation journey typically follows a 90-day arc:

  • Days 0–30: Select one journey and stand up a thin agentic layer around it - instrument the process in Camunda, add a single knowledge agent for policy lookup or document summarization, and define explicit human approval points.
  • Days 31–60: Introduce execution agents for one or two bounded actions (for example, opening cases, creating tasks, or updating non-critical fields), enhance observability, and start measuring value against baselines.
  • Days 61–90: Generalize what you’ve built: standardize agent contracts, extract orchestration patterns into templates, document guardrails, and onboard a second journey using the same framework.

Over time, this approach yields a reusable agentic AI foundation: a set of orchestrated patterns, a small library of battle-tested agents, and clear collaboration between IT, risk, and business teams.
